I don't know about Replay, but I spoke with the TiVO guys at length during CES this past January. The idea is that you buy different units for different amounts of recording time. They use a proprietary drive system, so you can't just swap drives in and out at will.

Another thing to consider...Replay's device comes with free programming information (the channel guide), whereas TiVO's is a $10/month subscription service.
